Asking for a Promotion: The Conversation No One Teaches You

A script-by-script breakdown of when and how to advocate for your next title.

9 min read Oct 15, 2026

Most promotion conversations fail not because the person wasn't ready, but because the conversation itself was never explicitly scheduled. "I kind of mentioned it" is not a promotion request. This is a short, honest guide to having the actual conversation.

Step 1 — Pre-work (2 weeks before)

Write down, in bullet form, three things:

  1. What you've shipped in the last 12 months with numbers.
  2. Where you're already operating at the next level (scope, autonomy, influence, mentoring).
  3. The specific gap you've closed that was called out in your last review.

If any of the three is thin — fix that first, then schedule the chat.

Step 2 — Request the meeting explicitly

Don't ambush your manager in a 1:1. Send this three days ahead:

"For next week's 1:1, I'd like to use the second half of our time to talk about my growth path. Specifically, I'd like to walk you through my case for a promotion to [title] and get your honest read on timing and gaps."

This does two things: it signals you've done the work, and it gives your manager 72 hours to think — which protects you from a reflex "not yet".

Step 3 — Open with the ask, not the case

Nervous candidates bury the ask under 10 minutes of context. Lead with it:

"I believe I'm ready for a promotion to [title] in the next cycle. I want to walk you through why, hear where you agree and disagree, and align on what the next 90 days need to look like."

Step 4 — Walk through the three bullets. Pause for reaction.

Share each of the three points you wrote in pre-work, in 60 seconds each. Then stop and let them respond. Silence is your friend here.

Step 5 — Agree on a date, not a feeling

End the conversation with a concrete answer to one of these questions:

  • Is this going into the next promotion cycle? (yes / no / "with condition X")
  • If no, what are the 2–3 things that need to be true, and by when do we re-evaluate?

"Keep doing a great job" is not an answer. Push gently for specifics.

What to do if the answer is "not yet"

Don't argue. Thank them, confirm the specifics in writing within 24 hours ("Just to confirm — you'd like to see X, Y, Z by [date], and we'll revisit then"), and then actually track those things in your 1:1s. Managers promote the person they're already in the habit of promoting.

If the answer is "no, and I don't see a path" — now you have your real answer. That's when a quiet market check makes sense. We can help with that part: join Simonara and we'll surface quiet opportunities that match your level and comp expectations.
